CRM Architecture & RevOps · Code: RBPA

Your CRM is not a pipeline tracker. It is a state machine. If it is not behaving like one, your revenue telemetry is broken.

"Every scaling problem we have diagnosed in a B2B revenue organisation traces back to the same root cause: the CRM was never architectured. It was configured by a sales rep on a Tuesday afternoon."

A misconfigured CRM does not just create bad reports. It destroys the entire sales telemetry layer.

Most B2B companies inherit their CRM configuration. Someone set it up years ago, a few stages were added over time, custom fields multiplied without governance, and the pipeline now reflects sales rep sentiment rather than objective deal state. The result is a system that cannot be trusted for forecasting, cannot support SDR handoff automation, and cannot produce the telemetry data that operational decisions require.

This is not a CRM vendor problem. HubSpot, Salesforce, and Zoho are all architecturally sound platforms. The failure is always in the implementation layer: undefined stage validation gates, missing mandatory fields, no governance on Closed-Lost reasons, integrations that push data into the wrong objects, and zero enforcement of deal progression logic.

The RevOps Blueprint and Pipeline Alignment service re-architects your CRM from first principles. We treat each deal object as a deterministic state machine with hard validation gates, enforce data integrity at the field level, and rebuild the pipeline architecture so that every stage transition produces reliable telemetry. The output is a CRM your entire revenue organisation can trust.

Every RBPA engagement audits these four systems.

Each pillar has defined pass and fail criteria. The examples below show typical failure states in production B2B CRM environments.

01
Pipeline Stage Hygiene
[ERROR] Deal stages defined by colloquial labels with no hard validation gates. Deals advance based on rep sentiment, not objective commercial state.
02
Telemetry Leakage Points
[ERROR] 61% of Closed-Lost deals have no reason recorded. "Other" accounts for 38% of all recorded loss reasons. Attribution data is missing on 44% of new contacts.
03
Integration & API Mapping
[ERROR] Marketing platform and CRM connected via ungoverned Zapier. Contact records duplicating at 120+ per month. Lead status sync delayed 6 to 14 hours.
04
Governance Rules
[ERROR] No automated deal progression logic. Deals stalled 30+ days remain active with no system intervention. Pipeline overstated by approximately 34%.

Three-tiered service architecture

Engagements are structured as a value ladder. Most clients enter at Tier 1, which produces the diagnostic blueprint that scopes all subsequent work. No Tier 2 or Tier 3 engagement begins without a completed Tier 1.

Diagnostic · TIER-1
RevOps Diagnostic & Blueprint

A complete read-only architectural audit of your current CRM state, producing a formal gap analysis and a Miro-based architecture schema defining the corrected pipeline design.

What's included
  • Pipeline Stage Hygiene Audit — complete mapping of all current stages against objective validation logic
  • Telemetry Leakage Report — identification of all field-level data capture failures
  • Integration/API Map — current state diagram of all data flows into and out of the CRM
  • Governance Rules Gap Analysis — documentation of all missing enforcement logic
  • Corrected Architecture Schema (Miro) — the target state pipeline design with validation gate specifications
  • Prioritised Remediation Backlog — ranked list of fixes by revenue impact
Realignment · TIER-2
Core Infrastructure Realignment

Full execution of the Tier 1 blueprint. We rebuild the pipeline architecture in a sandbox environment, test all validation gates and automation logic, then deploy to production with zero data loss.

What's included
  • Rebuilt pipeline stage architecture with hard validation gates per stage
  • Mandatory field enforcement at each stage transition
  • Locked Closed-Lost matrix with defined reason taxonomy
  • Dead deal automation — automatic stage progression after inactivity thresholds
  • 3 executive dashboards: Pipeline Health, Conversion Velocity, Forecast Accuracy
  • Native integration maps for up to 3 connected platforms
  • Governance documentation and admin runbook
  • 2-week post-deployment monitoring and hotfix support
Enterprise · TIER-3
Enterprise RevOps Engine

Full revenue operations architecture spanning Marketing, CRM, and Customer Success. Includes attribution engineering, multi-touch revenue mapping, and a unified data layer that connects the entire revenue organisation.

What's included
  • Complete marketing-to-CRM-to-CS data architecture
  • Multi-touch attribution model — first touch, last touch, and linear attribution
  • Lead source telemetry mapping from all inbound and outbound channels
  • Customer Success handoff architecture — deal-to-account object mapping
  • Revenue attribution dashboard — closed revenue by source, channel, and campaign
  • Custom object architecture for complex sales models
  • Automated pipeline governance rules across all revenue teams
  • Quarterly RevOps review framework and governance calendar

Is your CRM architecture broken?

Do deals move forward in your pipeline based on rep sentiment rather than objective validation criteria?
Are your Closed-Lost reasons dominated by 'Other' or blank fields with no actionable data?
Does your sales forecast require a manual conversation with each rep to produce a number you trust?
Do new sales reps take more than 30 days to understand the pipeline stages and what each one means?
Have you ever had a deal marked Closed-Won that was never actually signed or paid?
Is your CRM disconnected from your marketing automation, producing duplicate contacts and attribution gaps?

Operational scope boundaries

Every engagement operates within defined technical boundaries. These are not limitations — they are what makes delivery predictable and timeline commitments reliable.

[SCOPE_BOUNDARY]
90-Day Legacy Data Exclusion

This engagement architects the pipeline infrastructure for clean data moving forward. Historical data normalisation, deduplication of legacy contact records, and retrospective field population are excluded from all tier engagements. Historical data remediation is available as a separate data-tool package upon request.

[SCOPE_BOUNDARY]
Native API Constraint

All integrations are configured using the native marketplace connectors available within the CRM platform. Custom Apex code development, custom webhook engineering for legacy or localised ERP systems, and bespoke API middleware development are outside scope. If your integration requirement falls outside the native marketplace, this is identified in the Tier 1 audit and scoped separately.

[SCOPE_BOUNDARY]
Single CRM Platform Scope

Each engagement is scoped to a single CRM platform instance. Multi-platform migrations or parallel CRM environments are treated as separate engagements.

Your CRM is generating bad data. The question is how much revenue that is costing you.
